How a Katana Should Fit Together: A Workshop Guide to Assembly Quality
A handcrafted katana can have attractive steel, a clear hamon and carefully chosen fittings, yet still feel disappointing when it is finally assembled. The reason is simple: a sword is not a row of independent parts. It is one connected structure.
At the base of the blade, the habaki, seppa, tsuba, fuchi and tsuka meet within a very short distance. A small error at one surface can become a tilted guard, an open seam or a handle that no longer follows the curve of the blade. At the other end, the saya must hold the sword securely without making the draw rough or unpredictable.

Start with the Blade, Not the Fittings
Good assembly begins before the first fitting is installed.
On a typical shinogi-zukuri blade, the ridge lines and back near the base give the mounting its visual reference. We inspect and, where appropriate, refine this area before fitting the habaki. The tang, or nakago, must also carry a curve that makes sense with the finished blade and intended handle.
That relationship matters more than many buyers realize. If the tang and tsuka turn away from the blade's natural curve, the completed sword can appear to have a sudden “break” behind the guard. Viewed from the side, the blade and handle should read as one continuous posture.
The Habaki Is a Fitted Collar, Not Decoration
The habaki is the metal collar at the base of the blade. It supports the mounting stack and is the part normally gripped by the mouth of the saya.
We look for four things:
- A secure fit around the base of the blade and at the machi, without rocking or obvious open seams
- Clean seating at the blade shoulders, the ha-machi and mune-machi
- An angle that follows the posture of the blade
- Compatibility with the selected mounting style, including closed-front or stepped-shoulder forms when specified
A habaki should not be judged only by its outside polish. Its internal fit is what makes it part of the sword rather than a sleeve placed over the steel.
Seppa Should Close the Stack Cleanly
The thin washers on either side of the tsuba are called seppa. They may look modest, but they help take up the final tolerance between habaki, guard and handle.
On a sound assembly, the seppa sit close to the neighboring surfaces, remain centered on the blade's reference line and do not move independently. A small visible variation can be acceptable around heavily cast or unusually shaped fittings, but movement in the assembled stack is a different matter.
Adding a random spacer is not the same as fitting the stack. Thickness, outline, center opening and the contact surfaces all need to work together.
The Tsuba Should Be Centered in Three Views
The tsuba is the guard, and it is often the first place an alignment problem becomes visible.
We inspect it from the front, the side and along the length of the sword. The guard should sit square to the blade, remain level in the intended orientation and stay centered rather than leaning to one side. Once the handle is fully seated and the mekugi installed, the tsuba should feel firm.
A loose guard is not merely a cosmetic annoyance. It tells you that the mounting stack has play somewhere between the habaki and the tsuka. The cause needs to be identified rather than hidden.
Fuchi and Tsuka Should Continue the Sword's Line
The fuchi is the collar at the front of the handle. It should fit the tsuka securely, meet the rear seppa cleanly and follow the same visual angle as the blade.
The wooden handle core, or tsuka, must then fit the individual nakago. We check that it:
- Follows the blade's curve without a sudden change in angle
- Is centered when seen from the edge, spine and face of the blade
- Seats firmly without rocking or lateral movement
- Places the mekugi correctly through the handle and tang
The mekugi is the retaining peg, not a cure for a poorly fitted handle core. It should pass through aligned holes and sit neatly, without an enlarged or wandering opening. A tight pin cannot compensate for large empty spaces inside the tsuka.
Kashira Alignment Completes the Handle
The cap at the end of the handle is the kashira. Depending on the construction and design, adhesive may be part of its installation, but the finished result must be secure.
We read the kashira in three directions, just as we read the tsuba and fuchi. It should be centered on the tsuka and follow the intended handle shape. A cap that points away from the handle's line can make an otherwise careful wrap look crooked.
The eye tends to connect the habaki, tsuba, fuchi, tsuka and kashira automatically. When those elements share one axis, the sword looks calm. When they do not, even an inexperienced viewer often senses that something is wrong.
A Saya Should Retain the Habaki, Not Squeeze the Blade
The fit of the saya, or scabbard, is the final part of the assembly.
At the mouth, called the koiguchi, the saya should meet the front seppa evenly and at an angle that matches the sword. Closing and releasing the sword should feel controlled. Retention normally comes from the fit around the habaki—not from pressure on the polished blade or cutting edge.
We also check the internal clearance toward the end of the saya. The saya interior should limit unwanted movement without making the kissaki or polished blade surfaces bear unnecessarily against the wood. Excessive internal contact can scratch the finish or make drawing inconsistent.
This is one reason a good saya is fitted to a particular completed sword. Two blades with similar advertised dimensions may not share the same curvature, taper, habaki or mounting length.
What “Tight” Should Mean
In katana descriptions, “tight fittings” is used so often that it can lose meaning. Tight should not mean forced, glued indiscriminately or difficult to disassemble. It means that the fitted surfaces support one another and the completed mounting has no unintended play.
Likewise, “no gap” should describe proper contact where two functional surfaces are meant to meet. Decorative casting and unusual outlines sometimes create small visual shadows around the edge. The important question is whether the parts are seated securely, centered and stable.
Our Final Assembly Check
Before a completed sword leaves our workshop, the practical questions are straightforward:
- Does the handle follow the posture of the blade?
- Do the habaki and blade shoulders meet correctly?
- Are the seppa, tsuba and fuchi seated as one stable stack?
- Are the tsuba, fuchi, tsuka and kashira centered in three views?
- Is the tsuka firm on the nakago, with the mekugi correctly positioned?
- Does the saya close evenly and retain the sword at the habaki?
- Does the saya limit unwanted movement without unnecessary contact on the kissaki or polished surfaces?
None of these checks is as dramatic as sparks at the forge. Together, however, they decide whether the finished sword feels like a collection of components or a single, resolved object. You can also review the broader workshop inspection process used before dispatch.
